As a former CFO and founder of two eCommerce startups, I've learned three things:
- Growth at any cost is not the path to success; profitability matters too.
- To keep targets in sight, holistic reporting is essential.

To ensure profitability, I always manage eCommerce activities holistically, i.e. on the TACoS level. I secure item-level profitability using threshold ACOS.
My reports follow the credo: as many KPIs as necessary, as few as possible!
And most importantly: not just build them, but also use them regularly, draw conclusions, and, if needed, take countermeasures to prevent a negative deviation from the plan.
I'm also not a fan of "growth only comes through marketing." There are so many other ways to increase revenue and profitability. In 100% of the companies I've advised, these optimization potentials existed. They mainly include product availability, the presence of eCommerce-suitable processes, and better capturing of existing traffic.
