Takeover of 3 Aftersales Warehouses – Large-scale Project

Responsible for the takeover and integration of three aftersales logistics sites with different packaging areas. The total volume included around 200,000 m² of warehouse and packaging space with about 450 employees. The annual revenue of the taken-over areas was approximately 25 million euros. The takeover was carried out in two coordinated project phases.

  • Conducted a comprehensive due diligence review to assess warehouse infrastructure, processes, and personnel.
  • Planned the takeover in two time-staggered steps to ensure operational continuity management.
  • Harmonized IT systems, data sets, and reporting with existing structures.
  • Integrated operational processes into existing company workflows, including SAP MM/WM interfaces.
  • Introduced a coordinated personnel and shift model for all three sites.

Results & Impact:

  • Successfully integrated 450 employees into the existing organizational structure.
  • Increased space utilization efficiency by reorganizing material flows.
  • Reduced interfaces and duplicate structures by standardizing processes across all sites.
  • Ensured delivery capability and performance throughout the entire project duration.

Lessons Learned:

  • A phased takeover increases risk control and minimizes operational disruptions.
  • Early coordination with customers, works councils, and service providers is essential for smooth transitions.
  • The combination of logistics expertise and sensitive personnel management was the key to success.

Site development & system implementations at the Ingolstadt site

Key participant in building, restructuring, and digitizing multiple complex logistics sites – with a special focus on SAP implementation, packaging solutions, warehouse strategies, and IT-supported system integration. Documented the methodical approach, operational leadership experience, and the ability to establish sustainable logistics structures.

Building the Ingolstadt site – Aftersales and Packaging:

  • Initial site development with a team of 14 employees to handle aftersales logistics processes.
  • Transitioned an existing warehouse into operation, analyzed and realigned logistics processes.
  • Integrated a packaging warehouse with up to 200 employees, harmonized processes, and expanded staffing.
  • Analyzed and optimized internal transport structures, introduced an in-house transport service with 5 mega trailers between the external and plant warehouses.
  • Redesigned the warehouse layout, implemented technical systems to support processes, and trained and integrated new staff.

SAP warehouse system implementation:

  • Replaced the fixed-location system (EGS) and introduced a structured SAP warehouse system with the MM (Materials Management) and WM (Warehouse Management) modules for an automaker.
  • Executed the system migration, including extensive customizing to map individual warehouse strategies and storage layouts for a 75,000 m² facility.
  • Introduced a mobile data capture device (MDE), built a package data database for end-to-end tracking and efficiency improvements in warehouse management.
  • Served as key user for the entire site: trained and supported up to 250 employees, developed training materials, and guided the change management process.
  • Conducted close coordination with the client and external consultants to define requirements, implement solutions, and ensure smooth system adjustments.

Results & key performance indicators (KPIs):

  • SAP migration: significantly increased warehouse transparency, improved material availability, and reduced incoming goods error rate by over 40%.
  • Site setup Ingolstadt: cut throughput times by 25%, secured daily material flow with 5 mega trailers, and scaled staff from 14 to over 200.

Implementation of the Imotec warehouse management system for trade fair logistics

  • Implemented a web-based system to fully cover trade fair logistics processes from planning and picking to return transport.
  • Selected and worked closely with LOGOS to introduce and customize the Imotec warehouse system.
  • Integrated a central planning calendar and reservation management for trade show items, including logistical preparation and availability.
  • Performed system customizing, pilot operation, staff training, and created manuals and online help for safe use by all stakeholders.
  • Prepared a project report published online to transparently show progress and results.

Lessons learned & success factors:

  • Early stakeholder involvement boosts acceptance and reduces friction.
  • Successful system implementations require proven customizing and ongoing user engagement.
  • Only sustainable process optimizations succeed with clear goals, measurable KPIs, and supporting change communication.
  • Structured staff training and setting up key users are crucial for stable implementation.
  • Technological integration (e.g., MDE, reservation tools) should always fit into real workflows – not the other way around.

Results & key performance indicators (KPIs):

  • Imotec system: digitized planning and retrieval processes, system availability > 99%, and returns fully traceable.

Expansion: Highly automated packaging warehouse with integrated subsystems

After successfully taking over the three aftersales logistics sites, a key part of the packaging logistics was moved to a specialized, state-of-the-art packaging warehouse. The comprehensive planning and design of this warehouse – including layout, material flow design, technical system architecture, and process integration – was fully handled and executed by the company. The planned warehouse area covered about 45,000 m².

  • The goal was to consolidate all standard packaging processes across locations, fully digitize them, maximize automation, and achieve a more effective, cost-efficient, and scalable packaging logistics.
  • Introduced a modular subsystem for fully digital control of goods flow.
  • Implemented the truck management system (TLS) for coordinated goods receipt and time slot management.
  • Implemented the forklift control system (SLS) to manage and trace handling equipment in the warehouse.
  • Implemented the order control system (ALS) for real-time control of 32 packaging lines, including prioritization and throughput monitoring.
  • Total investment volume: EUR 8.4 million.
  • Significant improvement in process reliability, traceability, and efficiency.
  • Established a scalable architecture for future volume increases in the packaging area.
  • Decoupled manual interfaces in favor of fully digitally networked, controlled, and analyzable processes.

Summary

Efficiency is no accident – it is the result of well-thought-out processes and consistent implementation. With over 30 years of experience in logistics – including roles as Managing Director and project manager – I specialize in contract logistics, export packaging, warehouse planning, and the successful setup of complex logistics sites. My focus is on technical innovation, process stability, and operational excellence. As an interim manager, I help companies realign their logistics structures, digitize processes, scale sites, or tackle urgent operational challenges. Companies benefit from immediately applicable practical know-how, structured leadership on an equal footing, and the ability to implement viable solutions even under high time and efficiency pressure. I bring my thirty years of professional experience to this – as a Managing Director, project manager, system integrator, change leader, and sparring partner at plant manager and corporate level.

  • Current consulting focus: SCM optimization, contract logistics, packaging logistics, in-house processes
  • 25 years of leadership experience as Managing Director, authorized signatory (Prokurist), and site manager in medium-sized and international logistics companies
  • Long-term experience in staff management, production logistics, IT system integration, and process organization
  • Expertise as project manager, interim manager, and consultant in building, optimizing, and digitizing logistics structures
  • Industry experience: Automotive (OEM & suppliers), packaging industry, production logistics, trade fair and event logistics
  • International work: Germany, Switzerland, DACH region – including management of international logistics projects and process harmonization

The core focus of my career is the strategic and operational management of complex logistics structures with a focus on:

  • Contract logistics and packaging logistics, especially in industrial and automotive-related environments
  • Building, managing, and optimizing product-related in-house processes
  • Leading and developing large logistics sites with up to 750 employees
  • Introduction and integration of IT systems (warehouse management, SAP, shop floor data acquisition) to digitize and automate logistics processes
  • Implementation of projects in automated packaging and aftersales logistics
  • Many years of experience in change processes, site openings, and process stabilization in international contexts (DACH)

The common thread of my career: responsibility for growth, efficiency, and quality in industrial logistics – from strategy to operational implementation.
