Contract logistics.

Responsible for the takeover and integration of three aftersales logistics sites with different packaging areas. The total volume included around 200,000 m² of storage and packaging space with about 450 employees. The annual sales volume of the acquired areas was about 25 million euros. The takeover was carried out in two coordinated project phases.

• Conducting a comprehensive due diligence review to assess warehouse infrastructure, processes, and personnel.
• Planning the takeover in two staggered steps to ensure business continuity management.
• Harmonizing IT systems, data sets, and reporting with existing structures.
• Integrating operational processes into the company's existing workflows, considering SAP MM/WM interfaces.
• Introducing a coordinated staffing and shift model for all three sites.

Lessons Learned:

• The combination of logistics expertise and sensitive personnel management was key to success.

Significantly involved in building, restructuring, and digitizing multiple complex logistics sites – with a special focus on SAP implementation, packaging solutions, warehouse strategies, and IT-supported system integration. Documented the methodological approach, operational leadership experience, and the ability to establish sustainable logistics structures.

Setup of the Ingolstadt site – aftersales and packaging:

• Initial site setup with a team of 14 employees to handle aftersales logistics processes.
• Brought an existing warehouse into operation, analyzed and realigned the logistics processes.
• Integrated a packaging warehouse with up to 200 employees, harmonized processes and expanded the team.
• Analyzed and optimized internal transport structures, introduced an in-house transport service with 5 mega trailers between the external and plant warehouses.
• Redesigned the warehouse layout, implemented technical systems to support processes, and trained and integrated new employees.

SAP warehouse system implementation:

• Replaced the fixed-location system (EGS) and introduced a structured SAP warehouse system with the MM (Materials Management) and WM (Warehouse Management) modules for an automotive manufacturer.
• Executed the system migration, including extensive customization to map individual storage strategies and space structures for a 75,000 m² warehouse.
• Introduced a mobile data capture device (MDE), built a package database for complete traceability and increased efficiency in warehouse management.
• Served as key user for the entire site: trained and supported up to 250 employees, developed training materials, and guided the change management process.
• Held intensive consultations with the client and external consultants to define requirements, implement solutions, and ensure smooth system adjustments.

Results & Key Performance Indicators (KPIs):

• SAP transition: significantly increased inventory transparency, improved material availability, and cut incoming goods errors by over 40%.
• Ingolstadt site setup: reduced throughput times by 25%, secured daily material flow with 5 mega trailers, and scaled staff from 14 to over 200.
