Contract logistics.

Responsible for the takeover and integration of three aftersales logistics sites with different packaging areas. The total volume included around 200,000 m² of warehouse and packaging space with about 450 employees. The annual revenue of the taken-over areas was approximately 25 million euros. The takeover was carried out in two coordinated project phases.

• Conducted a comprehensive due diligence review to assess warehouse infrastructure, processes, and personnel.
• Planned the takeover in two time-staggered steps to ensure operational continuity management.
• Harmonized IT systems, data sets, and reporting with existing structures.
• Integrated operational processes into existing company workflows, including SAP MM/WM interfaces.
• Introduced a coordinated personnel and shift model for all three sites.

Results & Impact:

• Successfully integrated 450 employees into the existing organizational structure.
• Increased space utilization efficiency by reorganizing material flows.
• Reduced interfaces and duplicate structures by standardizing processes across all sites.

Lessons Learned:

• The combination of logistics expertise and sensitive personnel management was the key to success.

Key participant in building, restructuring, and digitizing multiple complex logistics sites – with a special focus on SAP implementation, packaging solutions, warehouse strategies, and IT-supported system integration. Documented the methodical approach, operational leadership experience, and the ability to establish sustainable logistics structures.

Building the Ingolstadt site – Aftersales and Packaging:

• Initial site development with a team of 14 employees to handle aftersales logistics processes.
• Transitioned an existing warehouse into operation, analyzed and realigned logistics processes.
• Integrated a packaging warehouse with up to 200 employees, harmonized processes, and expanded staffing.
• Analyzed and optimized internal transport structures, introduced an in-house transport service with 5 mega trailers between the external and plant warehouses.
• Redesigned the warehouse layout, implemented technical systems to support processes, and trained and integrated new staff.

SAP warehouse system implementation:

• Replaced the fixed-location system (EGS) and introduced a structured SAP warehouse system with the MM (Materials Management) and WM (Warehouse Management) modules for an automaker.
• Executed the system migration, including extensive customizing to map individual warehouse strategies and storage layouts for a 75,000 m² facility.
• Introduced a mobile data capture device (MDE), built a package data database for end-to-end tracking and efficiency improvements in warehouse management.
• Served as key user for the entire site: trained and supported up to 250 employees, developed training materials, and guided the change management process.
• Conducted close coordination with the client and external consultants to define requirements, implement solutions, and ensure smooth system adjustments.

Results & key performance indicators (KPIs):

• SAP migration: significantly increased warehouse transparency, improved material availability, and reduced incoming goods error rate by over 40%.
• Site setup Ingolstadt: cut throughput times by 25%, secured daily material flow with 5 mega trailers, and scaled staff from 14 to over 200.
