Leading technology group in the semiconductor industry

  • Optimized collaboration between defined key roles during industrialization.
  • A leading technology company in semiconductor manufacturing faced the task of anchoring the shift from a workshop to industrial series production in the long term. The focus was on 17 key roles in industrialization, whose collaboration needed to be structured, defined, and integrated into existing processes.
  • Based on my previous projects and analysis results, I was tasked with developing a binding RASCI matrix and assessing optimization potentials in development and control processes. In the first step, I designed a modular workshop format that ensured equal involvement of roles across hierarchies – from process developers to data managers to product managers. At the same time, I collected relevant information and prepared content such as handover checklists and milestone criteria so that I could use them in the role-specific iterative workshop series as a basis for structuring tasks and responsibilities. In the workshops, I identified each role’s tasks and responsibilities on one hand, while challenging core processes such as milestone and development reviews, budgeting, and documentation processes on the other, revealing optimization potential in terms of efficiency, standardization, and impact.
  • I documented the results in a practical communication format that laid the foundation for a clear, role-based collaboration along the product creation process and provided valuable insights for targeted optimization of role definitions.

Role implementation – organizational development

Leading technology group in the semiconductor industry

  • Piloting and implementation of industrialization roles as part of the industrialization process.
  • During the industrialization process (from manufacturing to series production), I supported the piloting of industrialization roles in various production areas of the company to secure their effectiveness along the product creation process. The goal was to test the new role architecture in real production environments, analyze its effectiveness, derive concrete action recommendations for the roll-out, and support the implementation of optimization measures.
  • At the start of the project, I developed a monitoring and KPI system that covered both quantitative targets and qualitative factors such as role acceptance, assumption of responsibilities, and interface functionality. Data collection took place through semi-structured interviews, workshops, document analyses, and personal talks with role holders, managers, and other relevant stakeholders from department management.
  • From the insights, I formulated areas for action to ensure the roles’ effectiveness. I visualized the related optimization potentials as heat maps and organizational charts, which clarified the connections and allowed decision-makers to define measures. For these measures, the client appointed change agents whom I supported methodically in developing and implementing solutions. The measures were evaluated in PDCA cycles, anchored in a roadmap, and gradually implemented.
  • At project completion, I validated the effectiveness of the measures by improved process stability and increased production capacity. The documented approach now serves as a blueprint for the further roll-out within the strategy project.

Work planning – optimization potentials & role development

Leading technology group in the semiconductor industry

  • Optimized processes, guidelines, and collaboration in work planning.
  • The company is one of the technology leaders in lithography equipment and sets global standards in innovation and production quality. Due to rapid growth in assembly and integration areas, the work planning department and the associated processes came under high pressure to adapt.
  • The goal of my project was to analyze existing approaches, identify standardization potentials, and create an efficient foundation for collaboration at interfaces. My investigations focused on tooling-related task packages and the change process. I relied on extensive document analyses, interviews, and workshop formats to transparently map the current situation.
  • I prioritized the identified potentials in close coordination with the client and then implemented them through standardization approaches in work planning, a measurable effort reduction in change management, restructuring of knowledge documentation, and in the role’s exchange and collaboration structures.

  • Designed the business model for the Client Experience Center (CXC) in Ottobrunn, near Munich.
  • Panasonic, a leading provider of complex systems and subsystems, operates a state-of-the-art Client Experience Center that brings together customer interaction, partnerships, and innovation formats in one place. The goal was to strategically leverage the full potential of this center and secure its value contribution to the company in the long term.
  • As part of the strategy project, I worked with the client to develop a future-proof business model for the Client Experience Center. The basis was a comprehensive needs analysis, where I systematically captured and evaluated key touchpoints along the customer journey and the requirements of internal and external stakeholders.
  • Based on this analysis, we assessed the existing service portfolio and specifically expanded it with innovative formats and services that respond to changing market and customer needs. The designed service concepts were converted into a viable operating and business model that could be seamlessly integrated into the existing company structure.
  • The developed model makes it possible to quantify the center’s contribution – for example through an improved conversion rate, more intensive customer loyalty, or a strengthened brand positioning. At the same time, it strengthens the center’s role as an integral part of the overall sales and innovation strategy.

Handbook & process optimization – interdisciplinary collaboration

Leading technology group in the semiconductor industry

  • Optimized interdisciplinary collaboration and converted it into guidelines/a handbook for collaboration in industrial engineering.
  • The leading technology company with strong manufacturing expertise in highly complex systems for semiconductor production faced the challenge of successfully transitioning from custom manufacturing to industrial series production (industrialization). This also included industrial engineering, which brings together four key roles: industrial engineers, lean & value stream managers, MES & SAC specialists (SAP), and work planners.
  • The project focused on analyzing and realigning workflows and role coordination within this group. The goal was to increase operational efficiency and strengthen collaboration along the milestones of the product creation process.
  • Based on my expertise in mechanical engineering, electrical engineering, IT, and process management, I analyzed existing processes and identified structural and interpersonal barriers. I paid special attention to using organizational development methods to resolve tensions, build trust, and create a shared understanding of roles, interfaces, and responsibilities.
  • The result was a clearly structured handbook with binding “rules of play” for the four disciplines – a key tool that offers both guidance and flexibility in daily work. In addition, I developed a modular task model that aligns the group’s activities more closely with the phases and milestones of the product creation process. This created transparency on tracked metrics and goals, encouraged focus on value-adding activities, and strengthened cross-department collaboration.

Leading Technology Corporation in the Semiconductor Industry

  • Definition of the Data Steward role for an uninterrupted manufacturing process.
  • A leading tech company with strong manufacturing expertise in highly complex systems for semiconductor production faced the challenge of successfully transitioning from custom manufacturing to industrialized series production.
  • To better align shop floor and data management, the client tasked me with developing and introducing a new interdisciplinary key role: the Data Steward. The goal was to embed the role so it actively supports digital transformation at the process level as an operational link.
  • In the first step, I clarified the value proposition of the role, its environment, and interfaces. Building on that, I created a tailored competency and responsibility profile. I analyzed and optimized relevant processes, tools, and communication channels in close coordination with stakeholders. This structured approach enabled systematic assessment of improvement potential—both in existing processes and in organizational logic.
  • The result: a clearly defined role with measurable added value, improved interfaces, and concrete development paths for long-term integration into the organization. The Data Steward role thus became a strategic component for successful industrialization and data-driven process control.

  • Project through Concept Reply GmbH.
  • Translating ideas for digital initiatives into a strategically aligned roadmap.
  • As Germany’s largest dairy cooperative, the company processes over 6.3 billion kilograms of milk annually and is a key supplier to the German food retail sector. To strategically shape the digitization of its multi-site production landscape, the company developed a comprehensive digital approach, positioning the internal digital department as the central steering element.
  • My task was to transfer this approach into an actionable, strategy-based roadmap. Together with relevant stakeholders, I structured existing ideas, planned initiatives, and industry-standard efforts into concrete use cases. I then evaluated them using appropriate metrics, establishing an assessment process that for the first time allowed decision-makers to objectively prioritize individual options. This provided a methodological foundation for developing and detailing a multi-year roadmap, taking technological dependencies into account and guiding investments.
  • The result was a transparent, well-structured digital strategy with measurable benefits. Close involvement of the specialist and production departments not only increased feasibility but also built company-wide acceptance for digital transformation.

  • Derivation of the innovation strategy and design of the innovation process for platform solutions, including setting up tools for partner management and ideation and innovation portfolio management.
  • Panasonic is one of the world’s leading providers of complex electronic systems and its subsystems can be found in countless devices. Facing growing market dynamics, the company needed to redefine its role in regional markets and significantly shorten time-to-market for platform solutions.
  • The project’s goal was to develop branded, customer-centric solutions that could be positioned in the market under the Panasonic name. I analyzed the existing innovation process and group-wide guidelines, identified systemic optimization opportunities, and derived targeted measures for strategic development.
  • The core of the new approach was stronger integration of customer perspectives and structured collaboration with internal departments and external partners. Based on this, I reorganized processes and value-add steps, established an iterative, market-oriented innovation process, and introduced practical methods for systematically involving customers in idea and solution development.

  • Transformation of the software license business model into an as-a-Service business and operating model.
  • Open Source Factory GmbH has offered an established streaming solution for media and sports providers for over 15 years and is a technology pioneer in its niche.
  • To tap into new customer segments and future-proof its business model, the company decided to shift from traditional software license sales to a software-as-a-service (SaaS) model.
  • In this project, we guided the holistic realignment of IT and service offerings across the entire value chain. We first identified relevant user and customer groups and translated their requirements into a scalable solution design. Key success factors in organizational development were continuous communication of the changed value proposition and involving all stakeholders in the new direction. In addition to designing the SaaS solution, we developed a matching sales approach that allowed systematic integration of customer feedback into platform development.

  • Bachmann GmbH is an established brand in office electronics, known for high-quality office components and systems—until now focused on B2B customers and traditional workplaces. To respond to changing market conditions, Bachmann decided to develop an innovative home office solution for the B2C market.
  • The project centered on user-focused development of an existing product idea into a market-ready concept. Together with the client, I identified relevant target groups and analyzed their specific home office work requirements. The resulting features were directly incorporated into the development of a minimum viable product (MVP). Alongside product development, a comprehensive market entry strategy was designed—including process design for handling end-customer transactions, sales planning, and development of the positioning concept for the new market.
  • With this project, Bachmann not only laid the foundation for a successful entry into B2C but also created a basis for strategic development to meet future challenges of hybrid working.

  • Together with the Concept Reply experts, I supported the company from the early conception phase to the prototype implementation. First, key user groups and their requirements were gathered as user stories and translated into technical functionalities. In addition, I analyzed the market for potential technology partners and IoT solution providers, assessed technical feasibility and cost framework, and developed a well-founded recommendation for selecting and approaching suitable providers.

  • In my role as Product Owner at IBM Deutschland, I was responsible for the agile leadership of an international project to introduce an AI-powered solution for the company's service organization. The goal was to optimize existing support processes and relieve service staff through intelligent automation.
  • Over two years, I worked closely with an international team of developers from China and Belarus. Together, we developed a solution capable of learning from user feedback and gradually integrating new use cases.
