German Football Association (DFB)

  • The DFB initiated a strategic infrastructure change to migrate its JFrog Artifactory repository from an outdated on-prem environment to a cloud-based SaaS instance. The migration was part of a broader DevOps modernization strategy aimed at improving scalability, maintenance effort, and integration into CI/CD pipelines.
  • Under tight timelines and with numerous dependencies, the project required precise coordination among business, technical, and security teams to ensure continuity, compliance, and successful knowledge transfer.
  • An additional focus was on researching and selecting security tools like Software Composition Analysis (SCA) and Static Application Security Testing (SAST) that could be used in daily operations.
  • Project responsibility: Overall accountability for the project lifecycle—from scope definition to closure—with a focus on the organization's strategic goals.
  • Stakeholder coordination: Close collaboration with platform teams, IT leaders, and external vendors to plan and execute a smooth migration strategy.
  • Agile implementation: Applying SAFe principles and working in structured sprints for incremental value delivery.
  • Created a full migration roadmap with clear milestones (execution & control).
  • Oversaw the entire lifecycle: onboarding, repository migration, permission replication, and system testing (execution & control).
  • Visualized the architecture (PlantUML, Gliffy) and provided detailed documentation in Confluence (execution & control).
  • Regular status reports and blocker communication at leadership level (reporting & communication).
  • Delivered complete post-migration documentation and conducted knowledge transfer sessions (reporting & communication).
  • Results & impact: Successfully migrated the DFB's JFrog Artifactory system—on time, within budget, and without service disruptions.
  • Results & impact: Increased system reliability, performance, and scalability through the move to a SaaS solution.
  • Results & impact: Optimized DevOps workflows and developer experience by integrating the new Artifactory into GitLab pipelines.
  • Results & impact: Positive stakeholder feedback for clear communication, goal orientation, and professional project management.
  • Results & impact: With the seamless integration of JFrog SCA and SAST tools, security scans can now run continuously in daily development—for higher code quality and reduced risk.
  • My role: I combined strategic delivery management with technical execution skills to successfully carry out a sensitive DevOps migration—enabling the DFB's development teams to gain speed, security, and resilience.
  • Technology stack: JFrog Artifactory (On-prem & SaaS), GitLab, Jira, Confluence, PlantUML, Gliffy, SAFe, SCRUM, Software Composition Analysis (SCA), Static Application Security Testing (SAST).

ING Bank (Germany)

  • As part of a strategic modernization initiative, ING Germany planned the migration of multiple distributed third-party applications from legacy on-prem systems to a secure and scalable private cloud (PaaS).
  • This migration required strict adherence to non-functional requirements (NFRs), finely tuned network segmentation, and full alignment with internal governance policies.
  • The project demanded close coordination with the Enterprise Cloud Governance Framework, architecture reviews per TOGAF, necessary approvals, and standardization of infrastructure patterns to support internal teams across various application domains.
  • Architecture design: Designing cloud infrastructure components for typical distributed applications—for internal, DMZ, and internet-based deployments.
  • High-level planning: Creating comprehensive network design documents for load balancing, security, DevOps pipelines, logging, and high-availability models (Active-Active, Hot/Cold Standby).
  • High-level planning: Documenting architecture blueprints based on TOGAF principles in Confluence and PlantUML/draw.io.
  • Network segmentation strategy: Supporting multiple application teams in defining network zones, traffic flows, firewall rules, and segmentation logic in line with ING's cloud security model.
  • Network segmentation strategy: Ensuring compliance with zero-trust architecture principles and security design requirements.
  • Team enablement & consulting: Acting as a technical advisor for internal application teams migrating to the cloud.
  • Team enablement & consulting: Developing practical solutions to translate cloud platform features into concrete delivery strategies.
  • Governance & architecture review: Presenting solution designs to the TOGAF governance committee, obtaining approvals, and turning designs into reusable reference architectures.
  • Governance & architecture review: Ensuring compliance with internal cloud standards, including integration into DevOps pipelines, monitoring, and deployment processes.
